Rules of Management - An Informal Selection of Favorites
Seasoned leaders invariably develop a set of guiding principles to help them navigate the challenges and complexities of day to day business activities. William H. Swanson, Chairman and CEO of Raytheon Corporation, adheres to many unwritten rules of management when leading his organization. Here are a few of my favorites.
- Strive for brevity and clarity in oral and written communication. Sadly, good ideas in hard to open packages wrapped with complicated bows are often overlooked. If your communications are concise and articulate, your e-mails, notes and reports will all get read. It takes longer to write cleanly and crisply, but when you do it shows respect for the time of others. Given the complexity of today's business environment, your efforts will be appreciated.
- Look for what is missing. Many know how to improve what's there; few can see what isn't there. It is human nature to focus on what is in a presentation, report, or analysis; but sometimes what isn't there is even more important. This quality can and should be developed in effective leaders.
- Constantly review progress and make adjustments as needed. Are the actual benefits what they were supposed to be? While good decision-making is important, follow through is equally important. When deciding on a course of action, set measurable objectives and monitor them over time to make sure the decision is yielding the intended benefits. Assume your decision may have second and third order effects. Monitor the progress and impact of your decision to make sure these effects are not counter-productive. If they are, address them immediately.
- Beg for bad news. Create a positive climate in which everyone on your team understands that you want to hear the bad as well as the good, and that you expect people to speak up when something's wrong or is not getting addressed in a timely manner. Sharing bad news, while never pleasant, should be an automatic response for your team. And the sooner the bad news is aired, the better. It is amazing how slowly bad news can travel up the levels of an organization-unless the corporate culture encourages and demands that bad news be reported quickly.
- When faced with decisions, look at them as if you are one level up in the organization. Your perspective will change quickly. It is incredibly illuminating to step out of your own role and view the world from the perspective of your manager, or your manager's manager. As you see the world from a higher altitude, you take in more of the landscape. From this vantage point, your role will become clearer and it will become easier to see how you can contribute more effectively to the goals of your organization.
