Downsizing Mistakes

While there is no magic wand to make downsizing activities happy times, I believe the behavior of higher transparency is one best practice that should be used more often.

Every organization deals with downsizing occasionally in a struggle to survive hard economic conditions. These times are true tests of the quality of leadership. In many cases, downsizing leads to numerous problems in its wake, especially lower trust.

The most crucial shortage threatening our world is not oil, money, or any other physical resource. It is the lack of enlightened leaders who know how to build trust and transparency, especially when draconian actions are contemplated. We are at an all-time low in terms of the number of leaders who can establish and maintain the right kind of environment. The outrageous scandals of the past few years are only a small part of the problem. The real cancer is in the daily actions of the leaders who undermine trust with less visible mistakes every hour of every day.

The current work climate for leaders exacerbates the problem. The ability to maintain trust and transparency during workforce reductions is a key skill most leaders lack. Downsizing is a unique opportunity to grow leaders who do have the ability to make difficult decisions in ways that maintain the essence of trust.

Thankfully, there are processes that allow leaders to accomplish incredibly complex restructurings and still keep the backbone of the organization strong and loyal. It takes exceptional skill and care to accomplish this, but it can be done. The trick is to not fall victim to the conventional ways of surgery that have been ineffective numerous times in the past. Yes, if you need to, you can cut off a leg in the backwoods with a dirty bucksaw and a bottle of whisky, but there are far safer, effective, and less painful ways to accomplish such a traumatic pruning.

One tool in a downsizing is to be as transparent as possible during the planning phase. In the past, HR managers have insisted that disclosing a need for downsizing or reorganization might lead to sabotage or other forms of rebellion. The irony is that, even with the best secrecy, everyone in the organization is well aware of an impending change long before it is announced, and the concealment only adds to the frustration.

Just as nature hates a vacuum, people find a void in communication intolerable. Not knowing what is going to happen is an incredibly potent poison. Human beings are far more resilient to bad news than to uncertainty. Information freely given is a kind of anesthesia that allows managers to accomplish difficult operations with far less trauma. The transparency works for three reasons:

1. It allows time for people to assimilate and deal with the emotional upheaval and adjust their life plans accordingly.

2. It treats employees like adults who are respected enough to hear the bad news rather than children who can't be trusted to deal with trauma and must be sheltered from reality until the last minute.

3. It allows time to cross train those people who will be leaving with those who will inherit their work.

All three of these reasons, while not pleasant, do serve to enhance rather than destroy trust.

Full and timely disclosure of information is only one of many tools leaders can use to help maintain or even grow trust while executing unpleasant necessities. My study of leadership over the past several decades indicates that the situation is not hopeless. We simply need to teach leaders the benefits of building an environment of trust and transparency and how to obtain them.

And that includes good AND bad. Mistakes are bound to happen in any business, but when they do it's quite possible that the story will wind up on the internet where anyone searching for your business can find it. In other words, engage your customers where these kinds of things might appear so you can try to correct any mistakes that were actually made, or explain your side if it's completely inaccurate. There are two of the places that these kinds of discussions can happen - Facebook and Twitter. It's important that you have a presence on both, if only as a point of contact for your customers who are already in those places. Imagine this scenario… One of your employees has been dealing with a customer, and the customer is unhappy with the service they received. But instead of coming to you and giving you the opportunity to fix the problem, they go to these websites and post about the problem and how unhappy they were with your company. If you don't have a presence on Twitter or Facebook, you might never know about it. But people who are looking for information about your company online could quite likely find that information whenever they search for you. Now think about this... If you are active on those sites, on the other hand, you can jump in and try to correct the situation. This is not only going to give you a chance to turn an unhappy customer into a happy one (who might also become one of your biggest supporters at that point) it's also going to add your side of things to the "record" of the situation on the internet. Now when someone searching for you finds that review/complaint, they're also going to see your response, and the fact that you tried to correct the situation for that unhappy customer. Which scenario would you prefer?

Flighty Networking—Some women have the mistaken notion that networking means attending as many events as possible and pitching their business. This concept has two fallacies: First, it’s crazy to spend all your time flitting between functions unless you feel confident that your target audience will be there. Rather than attending lots of events, analyze who will be at each one and then determine if it is smart for you to invest your time and money to be there. You can’t run a 2007 business playing with a 1999 handbook. It just won’t work. Always be open to listening, observing and trying new things. Always be thinking, “What will my customers want five years from now?” And be sure your business is heading in that direction. 4. Showing your strength by bullying others—I know so many women who have had to be “tough” in order to survive in a male-dominated industry. But the really smart ones have taken a different approach. They have developed a cooperative, consensus-building approach in dealing with others, and this wins out every time. 5. Working from a position of scarcity—Too many businesspeople have a “scarcity mentality.” They believe there is not enough time, not enough money, not enough customers, not enough qualified employees and on and on. Of course there is enough of everything in the world; you just have to look at situations from a slightly different perspective to be able to see it all. It is up to you to share and keep the cycle of success alive, not only for your own organization, but for every business within CED. Pass on what you’ve learned through trial and error, and share your time, energy, and encouragement with others. This is the mark of a truly successful entrepreneur!
