Get What You Need From Your Matrix Partners: Five Guidelines for Influencing in a Matrix Structure

Whatever your experience has been - for better or worse - the matrix has become a necessary organizational structure in today's business environment. Companies that have multiple product lines, conduct business in different countries, and serve a variety of customers through several channels know that the matrix structure is here to stay. In a matrix organization-where people rely on getting work done through others over whom they have no direct authority-maintaining high levels of cooperation and coordination can be a challenge. The findings of OnPoint's 2011 Execution Gap study helps clarify the extent to which organizations struggle with this:

 40% of managers surveyed do not believe that people cooperate across functions and departments to achieve their organization's strategic objectives.

 44% of managers surveyed do not believe that people in different divisions readily share information, ideas, and best practices.

What can leaders do to encourage and sustain cooperation? Working effectively in a matrix requires trust, cooperation, and coordination built upon a foundation of shared goals, clear roles and decision authority, and transparent and timely communication. While these behaviors provide a foundation to encourage collaboration, they won't eliminate disagreements about what, when, and how to do things. In order to sustain cooperation and collaboration in a global matrix structure, leaders must gain others' support for their ideas and constructively resolve differences across organizational boundaries. Therefore, it is essential for today's leaders to hone their influence skills.

The key to influencing in a matrix is to build the foundation for the effective use of the influence tactics well in advance. If you wait until the moment when you need to change the perspective, behavior or attitude of your matrix partners, it's too late. The most effective leaders use the following behaviors in all their daily interactions:

• Demonstrate credibility - Being seen as someone who "knows what they're talking about" is an important determinant of whether people give your ideas and proposals appropriate consideration.

Quick Tip: Don't exaggerate and admit when you don't know something. It may seem counterintuitive but admitting when you don't know something increases the likelihood people will take what you say seriously when you do express an opinion or preference.

• Identify shared goals or common ground - Even a well thought out proposal will not result in a change in the other person's behavior or attitude if goals are not aligned. Despite the potential power of an argument and the strength of supporting data, if leaders are focused on an outcome that the other person is not interested in, they will not be successful. Rather than repeating their position more forcefully when they realize their rational argument is not having the intended effect, they take a moment to ensure goals are aligned.

Quick Tip: Meet with matrix partners to complete a Goal Alignment Grid which clarifies goals that are shared by the matrix partners and provides an opportunity to discuss how matrix partners can help each other achieve their work unit's goals.

• Build positive work relationships - Positive work relationships and trust are a prerequisite for the effective use of the influence tactics of inspiration and consultation. Trust and relationships take time to establish and must be in place if you want to increase your style flexibility and decrease your dependence on rational arguments.

Quick Tip: Demonstrate reliability by consistently meeting your commitments and keeping your promises. One way to do this is to commit to more manageable, but more frequent, milestones rather than to a single final deliverable that is often more challenging and the outcome of which more difficult to manage and predict.

• Get to know the needs and values of others - The key to effective influence is to see the issue from the other person's point of view rather than your own. Using facts and focusing on values and benefits you think are desirable, or that would generally be attractive, is not as effective as clarifying the specific benefits complying with your proposal would have for the other person or how your proposal is consistent with the specific values and beliefs that are important to them.

Quick Tip: Make time for "small talk" with matrix partners. For example, during a call, build in time to discuss non-work topics before moving to the formal agenda.

• Clarify what resources you control that others need or would like - One core tactic for gaining the support of others is providing resources or help that would make it less difficult for the other person to comply with the request or proposal. To do this well, you need to know what resources you control and what they need.

Quick Tip: Learn about your matrix partner's business and their customer's business. The more you understand the issues and challenges they face, the easier it will be to identify the resources you have that your matrix partners would value.

Organizations are complex structures with many interdependencies. We rely on others to help achieve results, and that means cooperation and collaboration are often the key to our success. Ensuring the conditions that create and sustain cooperation and collaboration are in place is even more challenging in a matrix structure. Leaders who are able to effectively use influence to gain the support of their matrix partners will have much greater success in creating a culture of cooperation and achieving their business objectives in today's matrix organizations.

Focus Brings Long Term Results Focus Brings Long Term Results - Over the past 2 years of venturing out and running my own business and not working full-time in a job I have tried numerous business opportunities. I have tried businesses in providing student accommodation, share trading and options, renting and selling paddles to dragon boat clubs and selling toilet odour eliminator products online. This was opportunistic thinking and diminished my efforts as I got started by adding more work rather than focusing on one business. It was all very tempting to try and run them at the same time to see which one would take off. Unfortunately there was no focus and when times got tough I jumped across to work on the business that interested me more. Opportunistic Thinking Is Bad If you are like me and see that everything is possible and always keeping an open mind about business ideas, then you will find it irresistible to try new ideas. Trust me I’ve learnt the hard way. So how have I changed this? I’m a huge fan of Yaro Starak’s blog - entrepreneurs-journey.com and one day he wrote a post about his coach Rich Schefren who was launching a new coaching program. As usual most internet marketers have a system to launch their new products and give away a lot of free quality information that can be applied straight away. They do this so they can build rapport with you and show that their information is useful before they start their sales pitch on you. As I knew the information was free and they just wanted my email address, I downloaded Rich’s eBook, the “Internet Manifesto“. If you haven’t read it, I would recommend you get a copy of it immediately. The Change in Mindset After reading the “Internet Manifesto”, I had a profound moment that I would change the way I operate my business. My mindset went from “thinking opportunistic” to “thinking strategically” meaning if I wanted to build a long term business I would have to set up the right systems and hire staff to leverage my time. I realised that I couldn’t do everything myself. Rich’s famous flowchart accurately shows how most Solo Enterpreneurs run their Internet Businesseses today. (I’m one of them and have taken action to outsource a lot of my work since then) Rich Schefren's Internet Manifesto Since then I have taken action to sell my businesses that are not part of my goals and made a mental decision to not start new business opportunities. Focus Is Key Since I was compelled to find out more, I downloaded the rest of Rich’s series of books which are listed below: 1. Internet Manifesto 2. The Missing Chapter 3. The Final Chapter 4. Attention Age Doctrine Part 2 5. Maven Matrix Manifesto 6. The Entrepreneurial Emergency Through this series I learned that I needed to focus on one task at a time, not five at a time (today’s generation calls it multi-tasking). Making that shift helped me improve time efficiency and also get tasks completed that generated more money. Additionally, you need to use your strengths to focus on a task and learn to outsource the rest that you are not good at. This is the key to long-term success in any business. Attention grabbing Mailers Attention grabbing Mailers - I wrote earlier that I was doing a Direct Mailing to two Joint Venture Partners lists as an endorsement. Since the customers are receiving the mail on envelope letterhead/logo there is a higher chance that the mail will be opened and read. Lately I've been fascinated with the psychology behind persuasion and grabbing people's attention thru media. Some examples: - printing your business card on a $2 Coin (it looks similar to a $2 coin in color and size but has your details on it) - printing your sales message on a letter that looks like a paper diner tablemat - writing "photo enclosed - do not bend" on the outside of an envelope - sending a decision-maker e.g. CEO/CIO a walkie talkie asking them to contact you to get the other piece - sending someone a cellphone that is blocked from making calls but can receive a call and advise the client that he/she will be contacted at a particular date and time - if the time is inconvenient they can call you immediately instead. - write on the outside of an envelope a high perceived item as a free gift. e.g toyota sent a mailer to anyone that purchased a toyota with a statement on the outside saying "Free Second Car Inside". It was infact a way to get people to signup thier details online and in return they would get an exact miniature replica of the car they had purchased. I'd like to brainstorm other ideas you may have heard of or have tried and received results. Thanks.[/list]
Importance of web accessibility Importance of web accessibility - Can’t imagine life without WWW? For the millions of people with disabilities in the world, the web is more than a mouse-click away. With most websites — including government sites — failing to provide even minimum levels of accessibility, equal opportunity for all is still far from a reality. A report commissioned by the United Nations recently found that many of the websites tested met even the most basic accessibility standards for the disabled. “The results were very disappointing. It is important for commercial, legal and moral reasons that websites put in place a strategy for accessibility,” said Alex Metcalfe of Nomensa, the agency which tested leading websites in five different sectors across 20 countries for the UN. In order to reach the minimum standards — tested against the Web Content Accessibility Guidelines (WCAG) — websites needed to provide adequate text descriptions for graphical content so that visually impaired people could ‘read’ pictures. They also didn’t follow industry web standards for programming code, meaning the foundations for web accessibility simply were not there. But why don’t more firms keep accessibility in mind? Companies, especially those in e-commerce, just don’t realise the market potential. For just 10% more cost, they can increase access and improve bottomlines. Making a site accessible doesn’t mean replacing attractive graphics with an austere look and a big typeface. The aim is to formulate criteria so that organisations can make their web initiatives accessibility-standards compliant. Some simple changes — such as describing graphics and audio using text, allowing the user to increase typesize or change background — can make a site friendly to those with disabilities. Till then, small tasks like making a railway reservation or checking their bank balance will be out of bounds for the millions who are disabled in the country. Everyone of us should strive and put in our effort to make it possible.
Re: Search Engine Optimization Re: Search Engine Optimization - Another good tip to remember when considering the value of a link is that all links are not handled quite the same. When we ask about things like whether a link is site specific or page specific, it's a good thing to remember that a search engine does not really see a Web site or even a a Web page. From a simple minded search engine robot's perspective, the whole Web is seen as a world made up of URLs. Reciprocal linking does not have quite the same value it did years ago. In a way, it is good to link out based on other pages that are related to a similar topic. But if you link to them and they link to you, it somewhat nullifies the value. Not always, but sometimes. The other thing to mindful of is that sometimes if you link to a Web site and are not aware that that site is participating in a link farm or doing something else against Googles Webmaster Guidelines, that you could end up being penalized for linking to that site. Google says that if a nasty site links to you, that's beyond your control, but anyone you link to is well within your control. For example, it could be something that is not readily evident to you, for example suppose you link to a Webmaster who makes a habit of buying high PR links. There have been cases where people are flagged because they are linking to shall we say "bad neighborhoods." What other types of links hold good value? Links within your own Web copy tend to have more value than links in your navigation. If a related site links to you and is also includes your keyword in their Title Tag, the link on that will have more benefit than if the Title of the page is unrelated. Initially, Google use to devalue links in some Social Media sites like keyword rich links coming to you from Facebook, but these days they seem to be carrying more value than they use to. Remember that a link within a caption underneath an image, tends to have a little more value too. In my own link building actions, I try to stay focused on links to informative pages or Blogs that I think my readers will benefit from and are at least somewhat related to the topic I'm discussing. Remember that if you Blog, that most Bloggers are very generous with links because they just seem to be so focused on their topics (or at least in cases where the Blog has a defined purpose) and many will Blog daily and many Blogger are focused on 2 way dialog and conversation trails about their topic. Other great places to get links from are authoritative and busy Web sites, places like About.com (but you need to write very useful content of an engaging, useful nature in order to get them to link to you) and of course there are educational sites that tend to deliver a lot of value in their links.
